Categories first, then goals, then actions

Most planning falls over because people jump straight to goals. I start with pillars, set a goal under every one of them, then break each goal down until it is something I can do on a Monday.

Business operations pillars

Staff, website, internal operations, AI and tax. Hiring and training sit under staff, SEO and improvements under website, and so on.

Sales and marketing pillars

YouTube, Instagram, Twitter, LinkedIn, networking, offers, pricing, case studies, referrals, cold email and revenue.

Personal pillars

Health, wealth, romance, personal growth, things to buy, reflection, adventure, family, travel and friendship. Leave these out and they get lost.

Year to day, one board

Yearly goals feed quarterly, quarterly feed monthly, monthly feed weekly, weekly feed the seven days of the week.

A worked example

Hire a general manager, broken all the way down to "outline everything the GM needs to do for client onboarding" on a Monday.

A rhythm you can keep

Year once a year. Quarter once a quarter. Month once a month. Week once a week. Day once a day. That is the whole system.

The five levels on the board

Yearly frame

One day at the start of the year, every category gets a goal. That is the only time you think this high level.

Quarterly actions

What has to be true in the next 90 days for that yearly goal to still be on the table.

Monthly and weekly

Each month takes the next chunk of the quarter. Each week only ever looks at the month, never the year.

Daily tasks

Day one through day seven. Knock them out and the yearly goal moves without you thinking about it.
